SAN FRANCISCO — Uber has partnered with and made direct investments in more than 30 autonomous vehicle companies over the past two years, a capital allocation strategy designed to secure a significant share of the future AV-powered ride-hailing and delivery market.

The approach marks a departure from Uber's earlier model of developing proprietary AV technology. Rather than bearing the full research and development costs itself, the company is building a global ecosystem of self-driving partners, gaining access to diverse technical stacks and regional market expertise in the process.

Uber's internal AV effort began in 2014 with the establishment of Uber Advanced Technologies Group. Then-CEO Travis Kalanick recruited dozens of researchers from Carnegie Mellon University's robotics program to lead the initiative, representing a substantial direct investment in AV development.

That model proved costly and complex. The current strategy shifts the financial burden of core AV research to partners, freeing Uber to focus on platform integration and deployment scale — a direct play to improve future unit economics by reducing driver-related expenses.

Engaging more than 30 distinct AV firms diversifies Uber's technology bets. The multi-vendor approach reduces the risk of backing a single failed platform while providing flexibility to adapt to varying regulatory environments across geographies.

The competitive landscape for autonomous driving remains fragmented and capital-intensive. Many startups burn hundreds of millions of dollars annually on R&D. Uber's partnership model gives it access to that innovation without replicating each partner's engineering overhead.

The strategy is designed to build a durable competitive moat. As AV technology matures, Uber expects to shift a growing share of ride-hailing and delivery volume to autonomous vehicles, cutting its reliance on human drivers and the wages, benefits and incentives that come with them.

The long-term financial goal is a meaningful expansion of operating margins. Removing the driver — the largest variable cost — from each trip changes the profitability of a ride-hailing transaction. Uber would capture a larger share of the fare while potentially offering lower prices to consumers.

The challenge is integration. Delivering a consistent user experience, managing partner relationships and maintaining service reliability across a network of different autonomous systems demands robust operational capabilities.

Uber's AV ambitions extend beyond ride-hailing. The company plans to use these partnerships for autonomous food delivery and logistics, spreading the fixed costs of platform development across multiple revenue streams and expanding its total addressable market.

Uber's success ultimately depends on transitioning a meaningful percentage of current trips to AVs and proving the economics of its distributed AV network in key markets.
